The challenge
The retailer ran around 200 applications in its own data centres, from store systems to warehouse and finance tools. Hardware was ageing and costly, but nobody knew which systems could move safely or in what order.

Moves were grouped into waves around trading calendars, starting with low-risk systems.

A secure, well-governed cloud foundation was in place before the first wave moved.
The solution
The retailer now has a clear, sequenced roadmap for its whole estate, with early waves building confidence and freeing budget for later ones. Applications that no longer earned their keep were retired rather than migrated.
Teams release changes faster on the cloud platform, and infrastructure costs follow actual usage.
